This is the most common business we work with. Two years in or twenty. The product is good, customers come back, the revenue is real. And everything still runs through one person.

Does this sound like you?

  • The month's content exists because you chased someone for it.
  • You approve captions. Possibly at eleven at night.
  • A good week of sales followed a post you happened to be free to write.
  • Your agency asks you what to make, which is the question you hired them to answer.
  • You have a designer, an editor and a media buyer who have never spoken to each other.

Why it happens

It is rarely laziness or bad hires. It is that the business grew faster than anyone wrote anything down. The founder is the only person who holds the whole picture, so every decision routes back through them by default. That works, right up until it is the thing capping growth.

The second cause is buying marketing in pieces. Each vendor does their piece competently and none of them owns the outcome. The only person who can see across all of it is you, so you become the integration layer. That is a full-time job you did not apply for.

What doesn't fix it

  • Hiring one more person into the same undefined system. They will route through you too.
  • A new website, on its own. A better front door does not decide what gets said each month.
  • More ad spend. Spend amplifies whatever is already there, including the confusion.
  • A rebrand, if the thing that is broken is delivery rather than identity.

What does fix it

Writing the system down and then running it against numbers. Concretely: a decision about what you are known for that does not get relitigated monthly, a calendar planned before the month starts, one team that both plans and produces, and a report every Monday that says whether it is working.

The test is simple. Could you be unreachable for two weeks and have the right things still go out? If yes, you have infrastructure. If no, you have a very capable person doing a job that should belong to a system.

Questions worth answering first

Before you talk to anyone, including us, it is worth knowing two things. What is one customer worth to you over a year. And what happens to your sales when you pause ads for a fortnight. If you do not know either, that is not a failing, it is the first thing we would measure.

In the first ninety days that is exactly where we would start: two weeks reading the business and measuring the baseline, before anything gets made.
